Memorising definitions is a weak way to prepare for a scenario-based certification question. A stronger method is to explain why one response improves the whole delivery system while another merely moves delay or risk to a different team.
These are original discussion prompts, not copied or recalled exam questions. Scaled Agile currently describes the SAFe DevOps certification as a 45-question timed assessment supported by an unlimited-attempt practice test. Use the official practice test for exam simulation and the prompts below for reasoning practice.
How to work through each prompt
- Name the outcome that the organization is trying to improve.
- Identify the queue, handoff, rework loop, or decision delay in the scenario.
- Connect your response to culture, automation, lean flow, measurement, or recovery.
- State one guardrail that prevents a local optimization from increasing risk elsewhere.
- Explain what evidence would show that the change helped.
Questions 1-4: culture and shared responsibility
1. Operations owns release stability
A development group rewards feature completion while operations is measured on avoiding change. Releases are delayed because each group protects its own target. What leadership and measurement change would create a shared outcome?
2. Security joins at the final gate
A high-risk service regularly fails security review after testing. Which security conversations and checks should move earlier, and which independent controls should remain?
3. A failed deployment becomes a blame exercise
Teams stop sharing incident details because reviews focus on individual mistakes. How would you redesign the review so people expose system conditions and still remain accountable for corrective work?
4. Product managers cannot see release constraints
Roadmap commitments are made without understanding environment, integration, and release dependencies. Which people should participate in exploration, and what information should they examine?
Questions 5-8: pipeline flow and automation
5. Test automation grows while lead time gets worse
The number of automated tests has doubled, but changes wait six days for an integrated environment. Where would you look before funding more test automation?
6. Deployment frequency is the only target
A team deploys more often by slicing technical work, but customer outcomes and recovery performance do not improve. Which additional measures would make the result harder to game?
7. Every change requires the same approval
Low-risk configuration changes and major architectural changes follow one approval path. How could policy distinguish change risk while preserving traceability?
8. A pipeline is fast only for one team
One team automates its build and test work, but the product still waits for shared services and manual release coordination. Why is this not an end-to-end DevOps improvement?
Questions 9-12: measurement, recovery, and change
9. Mean time to restore is falling for the wrong reason
Incidents are closed quickly and reopened later. Which definition and evidence would prevent the measure from rewarding premature closure?
10. A transformation plan contains 40 initiatives
No owner can explain which constraint the initiatives address. How would a value stream map help reduce the plan to a testable next step?
11. Teams hide failed experiments
Leaders ask for innovation but treat every unsuccessful experiment as poor delivery. What funding boundary and review behavior would encourage bounded learning?
12. Recovery depends on one expert
A service is restored quickly only when a particular engineer is available. Which technical and organizational practices could improve resilience without merely documenting that person’s actions?
